Last summer, during a demo in one of my AI readiness sessions, someone asked why my ChatGPT responses felt more structured than theirs.
I said, “Because my ChatGPT is different from yours.”
Not because I had special access, but because I shaped it. I refined prompts, corrected tone, saved memory, and consistently reinforced what worked. Over time, the outputs improved.
Their questions reshaped my workshop framework too. It reminded me that behavior improves where signals are reinforced. That realization changed how I think about AI. If models optimize for incentives, we need to be deliberate about what we reward - in systems and in learning.

AI Behavior Is a Function of Reward
Most tools like ChatGPT run on GPT models - systems trained to predict what comes next based on patterns in data.
They’re first pretrained for fluency, then fine-tuned with human feedback. In simple terms, the model improves on the kinds of responses humans reward. That’s why AI often sounds confident and helpful. It’s optimizing for signals, not truth.
Your own GPT behaves the same way. The more you reinforce structure or clarity, the more it adapts.

The Mindset Shift: Look Past the Output
Most people judge AI at the surface level. They ask, “Is this answer good?”
More mature AI thinking asks a different question: “What behavior is this system optimizing for?”
Instead of reacting to outputs, you start diagnosing patterns. Instead of labeling AI as “smart” or “wrong,” you analyze the incentive structure behind it.
That’s the difference between using AI and understanding it.
⚡ The “Map the Incentive” Exercise
Pick one AI tool you used this week. Now run this quick check:
1. What does it consistently prioritize?
Is it fast? Polished? Overly confident? Very cautious?
2. What does it rarely do?
Does it admit uncertainty? Push back? Slow down to verify?
3. If this were used in a high-stakes decision, what could go wrong?
That’s it. You’re not judging the output. You’re identifying the incentive.
And once you see the incentive a system is optimizing for, you know when to trust it and when to step in. ✅
